Why AI Agents Need Authorization, Not Just Authentication

Every company building with AI agents faces the same question: how do you control what an autonomous system can do? Most teams reach for authentication — API keys, OAuth tokens, service accounts. But authentication only answers who is making the request. It says nothing about what they should be allowed to do.

Authentication vs. Authorization: A Critical Distinction

Authentication confirms identity. When your AI agent presents an API key to a payment processor, the processor knows which account is making the request. But that's where authentication stops. It doesn't know whether this particular agent should be allowed to spend $50,000 in a single transaction, or whether it should be restricted to read-only access during off-hours.

Authorization answers the harder questions: What actions can this agent take? On which resources? Under what conditions? With what spending limits? These are the questions that, when left unanswered, lead to the kind of incidents that make headlines.

Why Traditional IAM Fails for AI Agents

Traditional Identity and Access Management (IAM) systems were designed for humans. They assume that the entity making requests will exercise judgment, read confirmation dialogs, and hesitate before taking destructive actions. AI agents do none of these things. They operate at machine speed, executing hundreds of actions per minute without pause or reflection.

Consider the differences:

  • Speed: A human might make 10 API calls in an hour. An agent can make 10,000. A misconfigured permission that would cost $10 with a human can cost $100,000 with an agent.
  • Context blindness: Traditional RBAC assigns static roles. But an agent's appropriate permissions change based on what task it's performing, not just who it is.
  • No judgment: If an agent has permission to "write to database," it will write to the database — even if the write would delete every record in the table.
  • Chained actions: Agents often perform multi-step workflows where one action triggers another. Without fine-grained authorization, you can't control the chain.

What Agent Authorization Looks Like

Proper agent authorization goes beyond simple allow/deny rules. It requires understanding the context of each action and enforcing policies that account for the unique risks of autonomous systems. Here's what that means in practice:

Spending Limits

Every agent that can spend money needs hard limits. Not soft limits that log warnings — hard limits that block the transaction before money leaves your account. This means per-transaction limits, daily limits, and per-vendor limits, all enforced at the authorization layer.

Scope Locking

When an agent starts a task, its permissions should be dynamically scoped to only what that task requires. A customer support agent handling a refund should be able to access that customer's order — not every customer in the database. Scope locking enforces this automatically.

Real-Time Enforcement

Authorization decisions must happen in real-time, before the action executes. If your authorization system adds 500ms of latency, you've made your agents 500ms slower on every single action.
